Cloud Drive Product Design: Target Segment, Sharing Flows, Security and Metrics
Company: Vmware
Role: Product Manager
Category: Product Design & Strategy
Difficulty: medium
Interview Round: Other
Design an online product that lets people store their files and share them with others. Decide who it is for, define what the first version must do, and explain how you would judge whether it is working. Expect to go a level deeper on how it works technically.
```hint Separate the jobs
Backing up your own files, sending a finished file to someone, and working on the same file with colleagues are different jobs with different buyers. Decide which one the first release must get right before listing features.
```
### Clarifying Questions
- Is this for consumers storing personal files, or for businesses that need an administrator to control who can see what?
- Are we entering a market with established cloud drives, so that storage alone will not set us apart?
- Does sharing mean sending someone a view-only copy, or several people editing the same file?
- How far into the architecture should I go: sync, storage and encryption, or product decisions with technical trade-offs only where they matter?
### What a Strong Answer Covers
- A deliberate segment choice (consumer vs business, and which slice), since the two need very different permission and admin models
- Core journeys: upload and sync across devices, find a file, share it at the right access level, and take access back
- An MVP separated from later differentiators, given that raw storage is a commodity
- Security and collaboration mechanics a PM should be able to explain: sign-in protection such as MFA, link permissions, audit trails, recovery, and what happens when two people write the same file
- Success metrics tied to the goal, with guardrails for leaks, data loss, sync conflicts and storage cost
### Follow-up Questions
- A customer's security team wants MFA enforced for every account and a log of every file shared outside the company. How does that change your roadmap and onboarding?
- Two people edit the same file while offline and both reconnect. What should the product do, and what should each of them see?
- Storage keeps getting cheaper and competitors give it away. Where does this product's lasting value come from?
Overview: A product manager design question about building an online service where people store files and share them with others. It tests choosing a target segment, defining sync and sharing journeys, prioritizing a first release, explaining security and simultaneous edits at a technical level, and setting success metrics.
