Map Merchant Touchpoints From Discovery to Retention to Design Shopify App Support
Company: Shopify
Role: Product Manager
Category: Product Design & Strategy
Difficulty: medium
Interview Round: Other
You are the product manager for an app that merchants install on their Shopify stores, and the company is setting up a customer care team for it. Define the customer journey map that the new team should be designed around.
Lay out the stages a merchant goes through with the app, what the merchant is trying to achieve and how they feel at each stage, the touchpoints where they meet the company, and the part customer care should play at each one. Then explain how the map informs what the new team does and how it is set up.
```hint Follow the merchant, then place the team
Build the stages around what a merchant experiences with this app, from first hearing about it to deciding whether to keep it installed, and only then decide where care belongs. Look hardest at the moments when a merchant is most likely to uninstall or leave a public review.
```
### Clarifying Questions
- Is this a third-party app sold through the Shopify App Store, or one of Shopify's own apps? The touchpoints before installation differ.
- Which merchants does the app mainly serve: solo founders running small stores, or larger brands with their own operations staff?
- Does the app show anything to the merchant's shoppers, so that shopper problems reach the team through the merchant?
- Does any form of support exist today, such as engineers answering an email inbox, whose history could be used to validate the map?
### What a Strong Answer Covers
- A clear choice of whose journey is mapped (the installing merchant, with shoppers or agencies as secondary actors) and stages that follow a Shopify app's real lifecycle, from discovery and installation through setup, daily use, billing and uninstall
- For each stage, the merchant's goal, actions, touchpoints, emotions and pain points, not only a list of support channels
- The highest-risk moments for this app, such as a failed setup, a bug on a live storefront, a surprise charge or a cancellation, and why care matters most there
- A translation of the map into team design: channels, hours, tiers, tooling, proactive outreach, and what care owns versus product and engineering
- Stage-level metrics and a plan to validate the map with real support contacts, App Store reviews and merchant interviews
### Follow-up Questions
- The map shows most contacts arrive during setup. Is that a care problem or a product problem, and who should own the fix?
- How would the map change for a brand that runs several stores and has an agency handle its setup?
- If the team could start with only one person, which stage of the journey would you staff first, and why?
Overview: A Shopify product manager interview question that asks you to build a customer journey map for merchants using a Shopify app and use it to design a brand-new customer care team. It tests journey mapping, empathy for merchants, spotting the moments of highest churn risk, and turning those insights into channels, staffing and metrics.
