Deliveroo: choose a user segment, diagnose its pain points and propose product fixes
Company: Deliveroo
Role: Product Manager
Category: Product Design & Strategy
Difficulty: medium
Interview Round: Other
You are interviewing for a product manager role at Deliveroo, the on-demand app that lets people order meals from local restaurants and has riders bring them to the door. The interviewer asks how you would improve Deliveroo, and wants the answer built on the product's user segments: identify the groups who use it, describe the problems each group runs into, and explain which of those problems you would solve and how.
```hint More than one customer
Deliveroo only works when several groups are served at once. Before naming a feature, ask which group's problem, once fixed, would also leave the other groups better off rather than worse.
### Clarifying Questions
- Am I free to choose which side of the marketplace to improve (people ordering, restaurant partners or riders), or does the team care about one side in particular?
- Is there a business goal to optimize, such as order frequency from existing customers, new customer growth, rider retention or contribution per order?
- Should I focus on core restaurant delivery in an established city, or include newer lines such as grocery?
- Can the solution change rider pay or customer fees, or should it stay within product and dispatch changes?
### What a Strong Answer Covers
- A segment map that covers each side of the marketplace (customers, restaurant partners, riders), with a concrete problem for each segment rather than generic personas.
- A justified choice of one segment, one problem and one goal, including how fixing it would affect the two sides not chosen.
- Solutions tied to specific steps in that segment's journey, prioritized by impact, effort and side effects on the rest of the marketplace.
- Success metrics with guardrails that would catch harm to the other sides, such as food left waiting or slower deliveries.
- Risks and a rollout or testing plan that accounts for orders and riders drawing on one shared pool.
### Follow-up Questions
- Your change cuts the time riders wait at restaurants, but average order-to-door time rises slightly. Do you ship it?
- How would you run an experiment when treatment and control orders in a city are served by the same riders?
- If the interviewer asked you to focus on people ordering instead, which segment would you choose and what would you build?
Overview: A product sense interview question asking how a product manager would improve Deliveroo, the food delivery marketplace, starting from its user segments and the problems each one faces. It tests segmenting customers, restaurant partners and riders, choosing one group to focus on, prioritizing pain points, proposing solutions and defining success metrics.
